A system in production, not a demo
Anyone can show you a chatbot. Here is what it looks like when AI and automation are actually load-bearing inside a company that has to make payroll on Thursday.
Eight systems, and a person in every gap
A 455-person manufacturer was running on eight things that did not talk to each other: a piece-rate incentive system, fingerprint time clocks, inventory spreadsheets, daily production spreadsheets, a shipping and government-contract system, the accounting ledger, quality and traceability records kept on paper, and the bids that were written by hand from a costing spreadsheet.
Between every pair of them was a person. Tickets printed, glued to sheets, and scanned the next day. Weekly efficiency worked out by hand, looked up in a pay-rate table, and keyed into accounting. Punches pulled off each clock one at a time. Invoices retyped as journal entries. Certificates of conformance assembled from paper.
None of that was anybody's fault. It is what fifteen years of buying decent software one department at a time looks like from the inside.
What replaced it
- One system, one database. Products, bills of material, operations and standards, employees, lines, machines, lots, bundles, inventory, contracts. Everything else is a view on top of that.
- On a server in the building. Browser-based, so the shop-floor tablets need no installs. Containerized, so it can be rebuilt identically. Owned outright — no per-seat licensing.
- Bilingual from day one. Spanish by default, because that is the language the floor works in. Not a translation layer bolted on later.
- Switched over carefully. Payroll ran in parallel against the hand calculation until the numbers matched. Only then did it go live.
- Audited before every release. Adversarial review passes against the running system, with a written record of every decision and why it was made.
And the part that doesn't save a dollar
Alongside it sits a second machine with no route to the internet at all. It holds the controlled government documents the company is obligated to protect — stored, marked, searched, read and printed, and answered against by a language model whose weights are files on that same disk. Nothing leaves. The audit log of every open, search and print is append-only and enforced by the database itself, not by policy.
That system does not reduce anyone's costs. What it does is make the company eligible to bid work it was previously locked out of — which is worth considerably more than the savings would have been, and is the clearest example we have of why the cost-cutting frame is the wrong one.
Your version of this is smaller
Most companies do not need all of it. They need two or three of the gaps closed, and then they want to see what happens before they decide about the rest. That is the right way to do it.
